How Flat Roofing Systems Work (And Why They Fail)

Flat roofs are not truly flat. They have a slight slope — typically ¼ inch per foot — designed to move water toward drains, scuppers, or gutters. When that slope is compromised or the drainage system is blocked, ponding water results. And ponding water is enemy number one for every flat roof system.

Each flat roof material has its own strengths and its own failure patterns.

What Is TPO Roofing?

TPO is a single-ply membrane made from a blend of polypropylene and ethylene-propylene rubber. It's installed in large sheets, with seams heat-welded together using a hot air gun. TPO is typically white or light-colored, making it highly reflective and energy-efficient — a major reason it's the most popular commercial flat roof material in Florida today.

Why TPO Roofs Leak

Seam failures are the leading cause of TPO roof leaks. The heat-welded seam is supposed to create a monolithic, homogeneous bond between two sheets. But if the welding temperature is wrong, the welding speed is too fast, or the membrane surface is dirty or damp during welding, the seam doesn't fully fuse. Over time, these imperfectly welded seams separate.

Other common TPO failure points:

TPO Leak Repair Methods

Heat-welding open seams. A trained technician uses a hot air welder to re-fuse separated TPO seams. The area must be clean and dry before welding. If the seam has separated over a long distance, a TPO patch strip may be welded over the entire length for reinforcement.

Patching punctures and tears. Small punctures are repaired by cutting a TPO patch at least 3 inches larger than the damage on all sides, cleaning the area, and heat-welding the patch in place. All four edges of the patch must be fully welded.

Flashing repairs. Where TPO has pulled away from a wall or penetration, the termination is re-secured with a termination bar and compatible sealant. If the flashing membrane itself is damaged, a new TPO flashing piece is welded in.

Seam reinforcement. For seams that are holding but showing early signs of separation, a cover strip (a narrow TPO strip) can be heat-welded over the existing seam as a preventive reinforcement.

Professional tip: TPO membranes from different manufacturers are not always compatible with each other. When patching, use TPO material from the same manufacturer as the original membrane, or use a manufacturer-approved universal patching product. Mixing incompatible TPO formulations can cause the patch to fail.

What Is EPDM Roofing?

EPDM is a synthetic rubber membrane, typically black (though white is available). It's been a staple of the flat roofing industry for decades. EPDM is durable, flexible, and resistant to UV and ozone — but its seam technology is fundamentally different from TPO, and that difference matters for leak performance.

Why EPDM Roofs Leak

Seam adhesive failure is the most common EPDM leak source. Unlike TPO, which is heat-welded, EPDM seams are typically bonded with liquid adhesive or specialty seam tape. Over time — especially in Florida's heat and humidity — these adhesives can lose their bond.

Other EPDM failure modes:

Membrane shrinkage — EPDM shrinks over its lifespan, typically 1–2% over 20 years. This shrinkage puts stress on seams, flashings, and penetrations, pulling them apart Punctures and tears — like TPO, EPDM can be punctured by foot traffic, debris, or fallen objects Ballast displacement — on ballasted EPDM systems, wind or water flow can shift the stone ballast, exposing the membrane to UV and physical damage Flashing deterioration — EPDM flashing at walls and penetrations can shrink, crack, or separate from the field membrane Alligatoring — in older EPDM roofs, the surface can develop a cracked, alligator-skin appearance indicating advanced material degradation

EPDM Leak Repair Methods

Seam re-adhesion. Failed EPDM seams are cleaned with a compatible cleaner, allowed to dry, and re-bonded with fresh EPDM seam adhesive or premium seam tape. The seam is then rolled firmly with a J-roller to ensure full contact.

Patching. EPDM patches are cut oversize, the area is cleaned, adhesive is applied to both the patch and the roof surface, and the patch is pressed firmly into place. Seam tape is an alternative to liquid adhesive and is often preferred for its consistency.

Shrinkage mitigation. When EPDM shrinkage has pulled flashings away from walls or penetrations, the membrane may need to be released, re-stretched, and re-secured. In severe cases, an extension strip of new EPDM is spliced in to bridge the gap created by shrinkage.

Built-Up Roof (BUR) Leak Causes and Repairs

What Is Built-Up Roofing?

Built-up roofing — sometimes called a "tar and gravel" roof — consists of multiple layers (plies) of roofing felt alternated with hot asphalt or cold-applied adhesive. The top layer is typically surfaced with mineral granules, gravel, or a reflective coating. BUR has been used for over a century and is still found on many older commercial buildings and institutional structures in Florida.

Why Built-Up Roofs Leak

Blistering and ridging are classic BUR failures. When moisture gets trapped between plies during installation or enters through a small breach later, it vaporizes in Florida's heat, creating blisters. These blisters grow, crack open, and become direct water entry points.

Alligatoring — the asphalt surface develops a network of interconnected cracks resembling alligator skin. Built-Up Roof Leak Repair Methods

Blister repair. Small blisters are cut open in an X pattern, dried thoroughly, filled with asphalt, and patched with a new felt ply and surfacing. Large blisters may require removal of the affected area and installation of a new multi-ply patch.

Alligatoring treatment. Severely alligatored areas are cleaned, a flood coat of asphalt is applied, and new felt plies are embedded to restore the membrane. A new gravel or reflective coating is applied on top.

Patching. BUR patches involve cutting out the damaged area, drying the exposed plies, installing new felt plies with asphalt between each layer, and matching the original surfacing material.

Coating. A reflective elastomeric or aluminum coating can seal surface-level alligatoring, reduce thermal stress on the asphalt, and extend the roof's remaining life.

Diagnosing Flat Roof Leaks: A Systematic Approach

Flat roof leak diagnosis is methodical work. Water on a flat roof can travel horizontally along the deck, insulation, or vapor barrier for considerable distances before dripping into your building.

Step 1: Interior Damage Assessment

Note the location of interior water stains. On a flat roof, the leak entry point is typically within a 5–10 foot radius of the interior stain, but always "uphill" from the stain relative to the roof's drainage slope.

Step 2: Roof Surface Inspection

Walk the roof and look for:

Visible ponding water areas Open or separated seams Punctures, tears, or blisters Flashing separation at walls, parapets, and penetrations Deteriorated sealant at termination bars Membrane shrinkage pulling at edges

Step 3: Flood Testing
